I'd generally suggest the same strategy but I believe @Bryanmc had a lot of trouble sourcing an engine that actually looked good when it landed in the shop.

Yeah, it can be the wild west with recyclers. I don't know the criteria he used to pick, but as with everything, some due diligence goes a long way so don't pick from the bottom of the barrel. You can work with the individual recycler for picture, compression, even running engine video before pulling. There are different grades of parts that the recyclers rate themselves to. Most are looking for a no-nonsense transaction as they are generally working with industry and shops and neither side want to waste time. Some will even offer startup warranty.

I eventually ended up having a fantastic conversation with Jake at A Rusted Development (ARD OFFROAD) near Park City (Kamas to be exact). It was very positive. We are going to keep chatting and see where things go. I am encouraged by how positive our initial conversation was today. It seems more realistic. He's contacting his supplier (in SLC) to see what is available from a donor perspective. He's been working with this supplier for 15 years and it sounds like he hasn't had any nightmare scenarios, which is my biggest fear going with a donor truck. Anyway, I'm very encouraged at this point. We'll wait and see where it goes but it's all positive at this point.

If I were a betting person, I’d bet you’ll end up with a good used (or pre-owned as they say in the used car world) in your truck and it will live happily ever after.
 
Update...she's coming home later this week. She's still up in Bozeman. However, it's just time to bring her home. This way I can thoroughly clean her up as she's been sitting outside since early April. Once all cleaned up, I'll stuff her in the garage. When we find the right donor, she'll move again and hopefully be back on the road.

Update...she's coming home later this week. She's still up in Bozeman. However, it's just time to bring her home. This way I can thoroughly clean her up as she's been sitting outside since early April. Once all cleaned up, I'll stuff her in the garage. When we find the right donor, she'll move again and hopefully be back on the road.

Time for an update...

We're close to pulling the trigger on a 2010 LX motor. 70k miles. Working with Jake at ARDOffroad. I was looking for a 2013 LC or LX engine however, the yards won't sell them unless the VIN is compatible. My VIN will only get me a 2008-2011. Plus I think there may be a cam phaser issue/difference in 2013's. Anyway, it's looking good. Trying to get the VIN on the donor but not looking like that'll happen. It's listed as run and drive prior to pulling it. Not much other detail provided.

I hope we're doing the right thing...
 
Glad to hear you're going to replace the engine rather than selling it non-running and replacing with what amounts to a huge unknown. I'd just as soon do the engine swap and at least only introduce "one" unknown, rather than an entire new rig.

Times like this I'm glad I do my own work....an engine swap isn't light on effort, but ultimately isn't that complicated. Unplugging & unbolting, to vastly oversimplify the process.

I know of a 3UR with 100k in need of a rebuild (was running but blue smoke) locally for $500. Feels like I should pick that sucker up...

What would a decent budget be to freshen up one of these 3UR’s? This is assuming there’s nothing catastrophic like a spun bearing or scored bores.

I agree with this. When I totaled my rig (all body damage, truck ran great), I was locked on repairing it because I had a deep relationship with all the mechanical parts and had cared for the rig for 150k miles. All the history known and a rig I was confidant in. I didn’t really care about resale value or potential issues with major body damage repairs later. What I cared about is a rig that was reliable didn’t have unknowns due to unknown history. In the end repair was not financially practical (over $60K to repair) so I bought the wreck back (salvage), bought a new LC, and moved my drive train (except engine) and all mods over to the new rig. I’ve baselined the engine and also swapped over my relatively new starter, alternator, PS pump, fan bracket/clutch, new AC compressor, tensioner, idler. All to get as close to my original rig as possible. Maybe not totally rational but knowing my rig is priceless to me.

Fully agree. But I also patently reject a quote of $36k to replace the engine. Maybe some people pay that, but I sure ain't the one. I don't have the equipment to bore out the cylinders or deck the heads, but I know how to get those things done affordably. The day I rebuilt my first automatic transmission was the day I realized that I need to pay for very little beyond parts when it comes to my repairs. And similarly, it was because of an inefficiency in the market. The rebuild was going to be ~$3k and the rebuild kit was ~$300. Even if I failed the penalty was only 10%. There was no reason not to try.

This is the most complex vehicle I've owned with the expectation that I will turn wrenches on it.... but if somebody built it then I'm confident I can unbuild it, fix it, and rebuild it. Never mind the fact that I'm way too invested in this vehicle to cut bait for anything short of severe body/frame damage. My mission in life is to encourage those willing to start saving money on car repairs whenever possible/reasonable.

Specifically regarding OP, I am wondering if they can't just bore it over & replace the pistons. I get that the pics look severe, but if those gouges are less than 0.010" deep, just open up the cylinders & replace pistons/rings and call it good. But I'm new here so what do I know? (literally nothing).

Toyota appears to have changed the metallurgy of the springs around 2013, and the valve spring issue has been pretty much sorted by that point. I think there has been one truck impacted for a 2013 MY, but I have not heard of any others (and even any Tundra 3UR’s either beyond that).

You’re very safe in a face lifted 2016+ truck.

But to put this into context, even the pre 2013 trucks were rare to have it. OP just experienced an unfortunate short straw draw, which downright sucks, and I hope they’re able to put a good used heart in the ol’ girl to get back her back up and running.

Generally, I agree.

I wouldn’t be willing to say it’s impossible, but whereas it’s extremely low probability even on the earlier engines, at this point it would be unprecedented to happen to a rig that late in the build date range.

Basically: it’s not worth worrying about.
 
Jake (of ARDOffroad) came to the house today. Picked up the old girl. The donor engine should arrive at the shop tomorrow. Donor is out of an LX570 with 70k miles. They’ll do their due diligence and if the donor checks out, we’re hoping she’s back on the road in a few weeks. I can’t wait. I’ll keep this updated as things progress. Cheers.

Donor is in! She's alive. So far, so good. She's being cycled and driven. Will continue to run her up to temp, let her cool down...rinse and repeat. Super excited. We did have to buy a new intake manifold. Donor's was cracked upon inspection. Mine was inspected but metal debris fell out of it. Crossing fingers and toes everything continues to go according to plan...
