If it’s a 3.0, a good motor swap is the 3.4. It’s a common swap with easy parts availability.

Started thinking about options for my own truck and started looking at the Honda K20/K24 engines. They make a lot of HP in a small package. I'm not an expert in engine swaps, but feels like a small 4 cylinder should fit fairly well.

Anyone know if this has been done?

I think you are sailing in uncharted waters.
Yeah. Not a lot of aftermarket support for a 1982 Toyota, so likely won't be something I take on (unless I can find a reliable shop). At it's core, you just get a HalTech (or similar) system as a standalone for the engine, connect the engine to the trans, and transfer. I realize there's much more to it, but I did find a shop in NZ that created an adapter plate for the K-series engine to the R150/151 transmission, which really got me thinking.

From a skillet perspective, I'm definitely not comfortable with the wiring, standalone, ECU, and making sure the rest of the truck works. If anyone is willing to go down that path with me, I'd gladly consider sailing in those waters, but doing that alone would feel like disaster waiting to happen.

What do you think would be the biggest hurdles to the swap?

Echoing what @Mudder and @ALX4X4 said. The 3.4L 5VZ-FE petrol is a pretty straightforward swap. Lots of info out there on it. The 3.0L 1KZ-TE diesel might have less info out there on it but it has been done. @DanS HJ-45 did that in his '91 pickup/hilux; he's a good resource and very knowledgeable. Had a chance to speak with him late last year when I was deciding on my engine swap. @corax has a nice writeup on a 1UZ swap but I haven't seen many people going for the UZ swap.

I have a really old Downey engine conversion instruction manual that also talks about the use of some older American engines: Buick 231 V6, Chevy Vortec V6, and the small block Chevy V8. May not apply to you, though, as you are in Canada.

Never got into it myself, but back in the day (90's) the Vortec V6 was a somewhat common swap. Not sure what kind of HP you can squeeze out of one, but I'm sure it was more than the 22RE.. With todays tech, might be able to add some to that.
