12H-T maintenance prior to engine bay install

Guys, bought a 12H-T from Japan a couple of months ago to put into my 1986 HJ60. It is currently at my shipper's place and he sent me few pics before putting it into container. The engine is from 1987-88 HJ61 with auto transmission with 190K. It looks pretty dirty and leaks at some places. I will try to clean it up real good but wondering if any other preventative maintenance need to be done before putting it into engine bay. Any ideas, suggestions like changing seals, gaskets etc to avoid work after engine is in place and makes it hard to reach or require significant disassembly. BTW, do you see any missing parts needed to put it into HJ60. Thanks.

• Compression test on stand
• Replace water pump
• Replace thermostat
• Flush block
• Change oil pressure relief valvle
• Inspect flywheel
• Oil and Filter change
• Adjust valve train
• Replace glows
• Rebuild injectors
• Replace coolant bypass hose
• Replace belts
• Inspect turbo

I have done a few rebuilds of 12HT's, taking into account you mentioned its done 190k (which I don't believe by its condition) as its a 1987 model.

Looking at the condition of it and the amount of oil on both side of the block and on the timing cover (front seal gone) not to mention the rust inside the exposed pipes which would indicate to me the turbo would be in need of a full rebuild as well as there would be also the blow-by problem. Heater metal pipes have major corrosion.

Also, it looks like its already had one new water pump (shinny bolts), the engine is from a Auto transmission (no fly wheel) so I assume you are matting it to an auto again. Its a 30 year old engine and for the last 20 years know one has looked after that engine, you can see that, you need to strip it down and do a full rebuild.

I would have paid $1,400 max for it taking into account of the $1,250 rebuild kit and the $2,500 in labour and machine costs, IP service is if your lucky $360 and another $360 for injectors, and a new CHRA for the turbo $350.

Then you have the missing Pre Heat Time & the Fuel Relay Control, I see the VSV it there, also no power steering pump? and the idle up for the power steering switch on the pump (actuator is there), also Vac auto kick down looks missing as well, but depends on the year>

Sorry to rain down on you but you did ask...............do a full rebuild, do it right............do it once?

Ouch.. cold watrob, cold...but true. I also was a little sus on the 190k...never know it could be true but looks as tho it may have only ever had a few services in its life

This what its going to look like inside and this block I just had rebuilt had less oil leaks?

PS. This head had already been rebuilt but as you can see by the oil in the inlets the rings are gone.

id do a water pump and rear main seal first and foremost. surprised no one mentioned those two. good idea to do the belts of course as well.

Its found on the side of the timing gear housing, down under the IP, behind a bolt.. (at least on the 2H.. I'm no specialist on the 12HT as this thread has already made clear )

They occasionally get stuck.. a replacement, longer, valve can be bought from Terrain Tamer.. its a quick job.

The factory one looks like the photo below.. the Terrain Tamer one is the same overall length but the valve part is much longer.

Unfortunately all true though.

Add side cover gaskets and sump gasket to the list. No harm in doing belts and any frontal serviceable components because it looks like service hasn't been high on the PO's list of priorities.

Like Watrob said you'll be spending some money on this.
Alternatively just run it and you'll quickly find the problems...if it starts.
Just remember the poor man pays twice.
