I talked to Slee about the 2UZ-FE swap, and the ballpark cost is about $25k for the whole deal. DieselToys here in San Antonio can do a 1HD-FT 24V swap into an 80 for about the same price, but my concern there is that while they are able to source and import these engines from overseas, getting parts for them when something breaks would take a LONG time and be quite expensive, since everything would have to be shipped in from overseas. Going with a USDM engine results in easier and cheaper availability of both the engine and the parts.
I'm still on the fence about the 2UZ-FE vs. 4BT/6BT. Part of me would like to keep it all-Toyota, but those Cummins engines are just so **** good! I'm still researching, but will probably take a good hard look at a 6BT if it's feasible.

I would do a 6BT with an NV4500. My buddy has one and I got to drive it. It is a BEAST. Tons of power and the new short shifter tower on the NV4500 makes it fun to drive. Here are some pics.
How does 250rwhp, 720nm and 18mpg stack up?
Still not understanding why people keep promoting engines in the unobtanium category in NA. Gotta go with what you can source and support after the swap is done. Also gotta go with what you can tune. The LSx fits this bill rather nicely, and it fits the narrow frame rail spacing.
