Brake Problems

Alright so here's my problem, my 86HJ60 has horrible brakes so my buddy told me he upgraded his brakes to toyota pickup calipers and pads cause they work better. I should mention that before I did this job i pretty much had no brakes til my third pump. So everything was changed no problems but after bleeding my brakes and absolutely no air was left coming out pressure felt good at the pedal, so i finish up and take it for a drive...but the brakes still have not really gotten any better, still at least 3 pumps to have stopping power. Any ideas what the problem is? I have checked all my lines and my master, no leaks. Pads and shoes are good, new brake adjusters in the back last year...so where does the problem lie?
 
Pumping the brakes usually means the rears are out of adjustment. Do you use your e-brake? Consistently using the e-brake keeps them properly adjusted.
