I have a 2011 GX460, I was wondering if a 5th gen 4runner axle would swap in. I was thinking maybe I could get a 4runner axle with an elocker and bolt it right up.

Why not just do an ARB or TJM air locker? With an air locker, you will also have a compressor that can also be served for other uses!
Not sure if finding a 5th Gen 4R rear end/pumpkin with an e-locker will be any cheaper, plus the miles and maybe abuse it has on it.
But to the point of your question, I think you'll have to look up part numbers and see if there is a correlation between the two. You can also check Club Lexus, they're pretty good with tech stuff: GX - 2nd Gen (2010-present) - ClubLexus - Lexus Forum Discussion
This link will take you to the GX460 FSM: GX 460 Manuals
If you have a line on an axlle already, all the part numbers match and you time and space to do it, go for it!

No elocker 3.91 rear axle witb KDSS available.
2010 plus FJ MT got 3.91 8.2 rear axle but no KDSS.

And even if you could get it to bolt on, you'd still have to replace one or more ECU's if you wanted it to work like OEM, and there are likely compatibility issues between the GX and 4Runner computers.

You could just drop in a harrop e-locker and get 4.56 gears at the same time.

If you want lockers, I love my ARB!
ARB RD121 for 3.73 & Down gear ratio, or ARB RD111 for 3.91 & Up.
The rears are all the ARB RD193 locker.

I was wondering at what point do we need regearing. My car feels sluggish after the big 285 AT Load rating E tires.
Its up to individual preferences and willingness to spend the money. Some run 35 with stock gear and claim its not bad. Regearing and adding locker cost 4-6 grand easily depend on DIY or getting it done professionally.

I run 33 and with stock 3.73 for a few months and hate it. I run 4.30 now and could not imagine going back to stock.

I'm running 285/75/17=33.8" diameter and re-geared when I added my ARB lockers front and rear.
