9,000 for heads? I don't quite understand what was done when he talked about it. Can someone elaborate for me what might have been involved and why is it so much? Also, how likely is it that the average 100 series will need this done. Cuz if it happens to me, I'm done for. lol

 
Few things:

If you hate tapping that button on the nav, just switch to the Trip screen. It doesn't prompt. Pretty irrelevant to talk about the "interface" of an infotainment system designed in the late 90s.

Sounds like he got it in meh mechanical shape and likely the truck was running hot due to poor cooling system maintenance / old radiator / blah blah blah. If he never actually monitored ECT he ran it hot and blew head gasket. $9k could be correct if he purchased every part brand new. The bare head is nearly $1500, then with all the components + assembly labor...

OP: Keep your cooling system in top shape, follow maintenance schedule for coolant replacement and never worry about it. Neglected 2UZs are typically the ones with issues like this.

Snorkel for dust but runs a K&N air filter? L O L

I think it depends. I could see wanting to keep "your" engine vs. possible unknowns of donor's condition, even if it results in higher cost. If you didn't damage the cylinders there shouldn't be a problem with just doing a head gaskets job on a 2UZ if the rest of the engine is ok. You can try to get the heads machined if they are not warped too bad. Or, if your timing is right maybe you just grab the heads brand new on a 25% off online sale (or wait for one), scoring both heads for less than $2500. You can also consider DIY'ing the head gasket job to save on labor as the engine can remain in the truck for the job.

$2500 on sale gets you two bare heads. Mr. T does not sell an assembled cylinder head.
 
Maybe the valves and other components in good shape can be cleaned up and transferred over? Probably task a machine shop with this. Then order new components where suggested.

I am not worried about reviewer guy. I'm sure YT views pay fine for his $9k endeavor to keep his 2UZ going.

But boy let me tell you how bad that infotainment is!
He's a former Green Beret, served 18 years and now owns his own company. Been through the grinder and was lucky enough to come out, mostly, in one piece. But I didn't understand a few things he did for his build. Like the air filter, the entertainment center and especially the heads.
It's good to know that it actually takes a lot of abuse before that's a problem. I found a good local mechanic that owns a '94 Land Cruiser with about 500k on it. I'm going to bring my LX in to get a baseline of what's needed, what to keep an eye on and to see what I can do on my own. Knock on wood, it will never be so neglected that it overheats enough to damage the heads. Or anything else for that matter.
Thanks to everyone for helping me out with the correct info. This site has been so much help over the years. I've learned so much from members like you. I just hope, someday, I can give back to the community.
 
Admittedly I did not watch the linked video, but warped heads is usually due to an overheat. On our rigs, it seems like heater tees or tired original radiators leaking can lead to this.
