When I have my front hubs locked in and the t-case in 2wd, I can rotate the front driveshaft quite a bit. How much play is normal? If I have the truck in 4x4, with the hubs locked, it makes a weird grinding, rough noise on deceleration, and while coasting in gear.

If you jack up the front wheels, engage the hubs, remove the driveshaft, and spin the front wheels, do the wheels spin freely/bind at all? How does the diff fluid look- any metal specs/bits in there?
Check the pinion nut on the front diff and make sure that hasn't loosened up on ya.

Ya sounds like the pinion nut has come loose or the pre load has gone resulting in crown and pinion play

Thats what I thought too, so I took the front shaft off and the pinion nut looks like it hasn't moved. Its tight.
Do both tires spin freely when jacked up, and hubs engaged?
