I wondered how much 3/8" cable could be spooled on vs the original 150' of 5/16" cable. Is that all you could fit on the drum or just what you happened to have and it fit?

This is one side of the drum, the other is similar so maybe 150 of 3/8" would fit.

I just priced out everything I'd expect to need to rebuild my sun-baked 1992 year Warn 8274. I'm pretty blown away, as most everything I've read put the rebuild cost at around $700-1000. New motor, contactor, cover, wiring, remote, seals/bottom end rebuild kit, brake rebuild kit, misc. bolts, wiring, decal...

$1400 for parts
$50 for paint or ? for powdercoat
$500 for new rope
$100 fairlead and hook
and $0 assuming nothing internal is broken...

This is likely a $2000-2200 project on top of the $400+- price of a used winch. A new synthetic model is $3200 shipped and rated for 10k pounds...

Am I thinking about this all wrong?

minus the motor, i spent 1500$ including the winch.
amsteel blue rope is like 2.50/ft, your $500 number is way off.
you should be able to score the motor for 350ish

It depends how deep a dive you want to go. Does the current one need a new motor? New control box cover? My old 8274 was on the shelf for years. I finally tore it apart to determine what it needed and thru years I sourced stuff when I found something at a reasonable price. Warn wants a premium for some smaller parts like wire boots, fairleads and such. In the end i bought new Warn brake kit and lower seal kit and some stickers. It was an older unit so it required minimal paint and a lot of scrubbing and some polishing.

100% yes. The line speed of an 8274 is unmatched even in modern winches, and with a better motor, most often stronger than modern winches as well. I spent a good chunk on mine, but have zero regrets, it's always the best winch in my group.
 
@mdsims I wouldn’t hesitate to spend the money on replacing mechanical parts I care far less about aesthetics. As many here when I need to use a winch I need to use the winch. There’s a sense of pride restoring a 8274 and mourning it on your rig if that’s your thing?

Here’s who I used to replace my motor. An upgrade for sure without the Warn price. You will need to source the longer motor screws.

I dug in last night and started tracking prices. Made a list like yours, and we're not far off. Yes, $500 might be high on the rope, but even Warn sells theirs for $650+, so I split the baby to help with my math.

Looks like your list might be missing tax, and maybe what I'm seeing is post-tariff prices, everything is up. Adding in the 68608 motor ($345+tax = $381) and the splined gear ($70) is still pushing $2k. I went with the bundled Warn 102339 to save some piecing together, that was close to your price when adding cable and boots.

Maybe that's more my point, rebuild cost + effort seems to get closer to the new price than I expected. If it was only $500 more for a new one @ 10k rating vs a full rebuild, which would most folks choose?

I've had this winch a long time, I'll keep moving forward on the rebuild. Here's where I am after some retail therapy this morning.

I get the pride of ownership and good feels after finishing a project, but with two little ones and a happy and busy life in so many other ways, the close cost of rebuild vs. buying new was a gut check for me. Plenty of other ways I'd rather spend my time: taking the kids for a drive, hunting with my dad, cutting a Christmas tree.

Looks like maybe my math was slightly off, on with the refresh/rebuild. I'll at least track my costs and provide it here for the group when I'm done.

yes, prices are '22 and in Oregon so no bs sales tax.

i feel you time wise. i had many hours in this one. it basically sold for new price.

time is money.

The retail price of a new one is over $3,000 now, so you're still ahead of the game, and like others have said there's nothing else out there that is better.
 
I rebuilt mine 15yrs ago, I didn’t spend as much but started with a boat anchor 😆 Still going strong, used her last weekend!

This is the most important part in my eyes. Once you rebuild an 8274, which is usually 40-50 years old used, it'll be good for another 40-50 years with almost no maintenance.

I've seen many, many modern worm drive winches seize up from water intrusion in the gearbox after just a few years. 8274s aren't susceptible to that type of failure, not in the same way at least.
 
I rebuilt my 8274 over a year ago. I just installed an @OPMACHINE bumper and here is a photo of the test fit. I need advice on the "right" way to attach the winch. I have the Warn square nuts and grade 8 bolts. I was going to add washers to the bolts you see in the picture. Should I add washers between the Winch and the bumper or should the winch mount directly on the back of the plate? Is there a torque spec? Should I use Loctite?
Next up, running the wires and spooling on the winch rope.
