Warn 8274 won’t engage

Hello, my friend has two Cruisers that each have a relatively new 8274 winch. He recently used one to pull someone out of a culvert. When he went to spool his line in the motor wouldn’t work. He needs that truck for a trip this week so I offered to swap the solenoid box from the good winch. Still nothing. I bypassed the solenoid box and discovered the motor was dead. I then removed the bad motor, installed the one from the good winch, and hooked the solenoid back up. Now the motor spins but it won’t engage the drum. It sounds like the clutch is disengaged even when the knob is pushed in. Any ideas? Thanks.
