You won't know about the diaphragm until you get in there, but mine was fine after all that. I had bad seals, too, but there is also a breather plug, and if, I suppose, it was left submerged for a period of time, water could get in that way.

Back to topic- PO there is a grease zerk on the part of the linkage that allows fore and aft movement, my ability to shift between 2wd and 4wd greatly increased with a liberal greasing of this zerk. Get the linkage warmed up, leave a heater under there, heat gun,(best way) halogen lamp, however necessary. Then go pump the crap outa that zerk.
Also, disengage hubs when trying to go to 4hi, I always wait until the transfer is in 4hi before I go lock the hubs. I don't know if this is superstition or what, but it works for me.
With linkage liberally greased, hubs unlocked, engine warm, spin the front d-shaft by hand both ways, rock the car in 2 hi, and go for it. Repeat latter steps if necessary.
If that doesn't work, your fawked. :D

I didn't know about the zerk. I parked Fiji for winter and next spring-summer, I will try your suggestion and other maintenance...
