Starting Problem

I have a 2h and its been hard to start both morning and afternoon i try glowing several times but still does keeps turning and eventually it starts and lots of smoke!! anyone have a idea??

I would post up in the diesel and 24V section, that's where the real knowledge on the diesels is found. Most of the ones who spend time here in the 60s section have 2Fs and 3FEs
