yes, can replace just the speedo, but not cheap. I think it was 175.00 for the used speedo I bought.
There was a portion of the electronic board on the back of the speedo that was fried. replaced it with the speedo I bought and that solved it for me.

I do have one needle or spindle, not sure which is correct term.

It should get it to the point where it will start and run. then you have to time it properly from there. You are gonna need, or will need to borrow, a timing light.

Sounds like you were doing exactly what you just said, and that is why they would not line up. no worries.
